Black smoke means you're dumping fuel, take out your air filter and drive for a bit and tell me if you're still get the excessive smoke.

That's a good sign!

http://www.bellperformance.com/blog/bid/115989/Diesel-engine-problems-black-smoke-explained

Black Smoke - this is the most common one and is really just an imbalance in the air to fuel ratio - too much fuel to not enough air. This means either too much fuel is being added to the mix or there's not enough oxygen being supplied to burn the fuel. The black smoke is full of particulates that are basically large diesel particles that normally would be burned as fuel. Any way you look at it, a diesel truck emitting black smoke is not going to be getting the optimal fuel mileage it should be getting.

Most common causes of black smoke are faulty injectors, a faulty injector pump, a bad air filter (causing not enough oxygen to be supplied), a bad EGR valve (causing the valves to clog) or even a bad turbocharger. Some of these are easy fixes.

http://www.costeffective.com.au/News/9/diesel-smoke-tells-you-a-story

Black smoke is the most common smoke emitted from diesel engines. It indicates poor and incomplete combustion of the diesel fuel. There are many causes, including

Incorrect timing
Dirty or worn injectors
Injectors sticking open too long (Common Rail Diesel type)
Over-fuelling
Faulty turbocharger (ie not enough air to match the fuel)
Incorrect valve clearance
Incorrect air/fuel ratio
Low cylinder compression (eg sticking piston rings or worn components)
Dirty air cleaner
Restricted induction system (eg system too small or kinked inlet piping)
Carboned up intake manifolds (esp Common Rail Diesels)
Other engine tune factors
Poor quality fuel
Excessive carbon build up in combustion and exhaust spaces
Cool operating temperatures
Obviously, worn or damaged components must be replaced, and the earlier you identify and fix the problem, the less damage will be done. Keep on top of engine tune issues, including valve adjustments, and regular servicing of air, fuel and oil filters. Do not buy fuel from suspect outlets. Dirty components, such as injectors can be easily restored to full cleanliness by using an effective and reliable fuel system cleaner. If you choose from our range of products, Cleanpower is what you need.

I woulda stay away from used heads.. especially on those vans! You should have bought an empty head and swap valves / rockers / springs etc.. was the used head pressure tested? Sorry I didnt see your last response earlier. I changed heads 3 times on those vans and all worked fine after, but i used new heads for all.

Side note, on one van that blew its head, we didnt notice any loss of power at all. It started and drove normally. There are a few places that calibrate injectors, you could try getting them checked. Does the black smoke continue all the time? Or only when starting / warming up?

Black smoke was all the time but real visible when revving hard.

Musthapha did the job on the Sportage for 700 labour.

Changed two filters as well (1 in tank and one in the bay).

They stock filters. They said there way cleans entire system as well as injectors.

All problems solved right away!
